5402 has no hands free, it has a speaker but the microphone of the handset is used.
you description is unclear so I ask
is that happening when you dial to another phone and try to have that go onto speaker right away?
if that is the case check in the User - telephony settings if "Deny Auto Intercom calls" is checked
or
is it when you are on a call and activate the speaker?
then I have no clue what that would be.

When 5410 (with an MD of a company) dials his PA (with an analog phone) on handsfree, this happens.
To explain in detail : During the conversation, even a small noise (voice) near the mouth piece of an anolog phone breaks the communication (during that period, whatever is spoken on handsfree from the 5410 is not heard by the analog phone user)
yep the 5400s have outlived their times and the functionality.
But make sure that you run a release that can handle the newer phones because if you are on an old firmware release then you might not be able to use the 9500 series phones.
