This is an old note that I found;
54xx Upgrades (please wait …)
Digital Phone upgrades are disabled by default in IP Office version 4.1+. This often results in a ‘Please Wait…’ message displayed on early digital phones being installed on a new system. The error message typically states that the control unit has not yet been able to find a suitable source for the upgraded digital phone firmware. The rest of this post will cover how to go about resolving this situation.
In order to upgrade a digital phone, you must first enable firmware upgrades by one of the two methods. Both procedures require a reboot of the control unit to make the change effective.
1. In Manager under User->NoUser->Source Numbers add a new entry ‘ALLOW_5410_UPGRADES‘.
Although this may seem odd for a 5420 phone, the command is the same.
2. On the PC running Manager, in the C:\Program Files\Avaya\IP Office\Manager directory, there are two files named turn_on.bat and turn_off.bat. Right click the turn_on.bat file and select edit. Here replace the <IP Address> with the IP address of the control unit, removing the <> brackets as well. Then save and double click the batch file. You should see a command window pop-up and stop with ‘Press any key to continue…’ any other message typically indicates an error.
Next, verify that a TFTP server is available at the IP Address specified on the System->System form. If the above is correct there should be requests in the TFTP log, and a message viewable in SystemMonitor about Upgrade Engine started. The files should transfer and the phone display should change to waiting for download or upgrading firmware.
If the Upgrade Engine started message contains an error=1, unexpected EOF, or Len=0 this indicates that either the Firewall on the PC, or the TFTP server is blocking the transfer. Disable the Windows Firewall and Internet Connection Sharing service during the upgrade. If needed download an alternate TFTP server as well.
[Edit] When the phones have finished upgrading disable the upgrades through the same method used to enable the upgrades. This will keep the phones from trying to upgrade on each reboot.
