I want to upgrade my 2616 set to a 3904. Is there a way I can just change the phone type or do i have to re-build the phone?

Upgrading from M2616 to M3904

no you have to out the 2616 and build a new 3904.. might be quicker if you find one simualar to the one you want and do a ld 11 cpy 1.. if your dn/tn is vacant you have a phone.. then do the echg to modify any keys/ features that you need..
most people don't realize it but you can do a new 3904, enter des and cust then hold the return down.. voice mail ncos tgar, are quick to modify
