When I intercom my boss, he wants to answer from across the room without pressing any buttons on the phone. When I dial him, I come over his speaker, he wants to start talking back at me, I think he has to answer the intercom first by pressing the speaker button. Is there another way?

I do not know about the Mini, but I think you could create an intercom key set up for voice.
We have several of these, set up like this:
xx DIG yyy zz V/R
The yyy is the intercom group, and the zz is the member number. The V/R allows you to be connected using a ring or just an open line where you annouce your presence.
The way this works is to set up on multiple phones, each with the same group memeber (0-2045) and a unique member number (this does not have to correspond to your dialing plan, and can be anywhere from 0 - 99). Then select the DIG key and dial the member number you wish to call. In this case, you would not need to answer the phone to have an intercom conversation. If the phone has HFA set in the class of service, it will be connected in a hands free state. We used the last two numbers of their DN to make it easy to remember.

I had a situation where a Prsident used this to listen in on other employees conversations. He would dial there member number, then hit mute on his own phone. As I remember, there is not a buzz when the call is connected, so he would start the intercom connection when they were talking and never announce himself.
Hope this helps. I am not sure if this will work on a Mini, but I am fairly certain a 3900 phone will accept the key without any problems.

one tone on a icm v, all members of the group must be either voice or ring, mixed is not allowed. for auto answer back, not without aaa in class and that is auto answer for the station. i use one in the switchroom, with 3 techs working full time, if you need someone in the switchroom just dial the dn, anyone on the frame or terms can hear you. and you can answer back without pressing the button, works about like a answer back valcom speaker

I have set cls aaa and hfa on two 3904's within my intercom group. Auto annswer works only on key 0 as John Poole said it would, just dial the number, the phone answers and the speaker comes on. My intercom line is on key 2, I dial the intercom number and the phone answers after the first ring but the speaker does not come on. I don't want to answer incoming lines to the set by auto answer, just the intercom line. Any other suggestions?
might try to put icm on key 0, don't know if it will work the same as a station line.. you could burn two digits and give the user a two digit ext...with a group set up as dn 21 22 23 etc, handsfree answer back would work
